What is an AI SDR?
An AI SDR is a sales development agent that researches accounts, drafts outreach and triages replies, and it will happily destroy a sending domain if nobody sets its limits.
What it actually does
Strip away the marketing and an AI SDR is four jobs chained together. It enriches a list of accounts from public sources. It finds a specific reason to write to each one, which is where the quality lives. It drafts a message per contact and schedules the follow-ups. And it reads inbound replies, classifying them into interested, not now, wrong person, or unsubscribe, and routing the first two to a human.
Where it fails
- Fake personalisation. A first line that mentions the company blog post everyone else also mentioned reads worse than no personalisation. If the angle is not genuinely specific, send fewer emails instead.
- Volume as a strategy. More sends into a jaded market produces more complaints, not more meetings. The constraint is usually the offer and the list, and no agent fixes either.
- Conversations. Once someone replies with a real objection, hand it to a person. Agents negotiate badly and commit to things you did not offer.
The deliverability rules that are not optional
SPF, DKIM and DMARC on the sending domain, verified addresses only (bounce rate above a couple of percent is where reputation starts sliding), a real unsubscribe path, a suppression list checked before every send, and a daily cap that a runaway loop cannot exceed. Use a dedicated sending domain for cold volume so a mistake does not take the main domain down with it. Under GDPR, B2B outreach in Europe needs a lawful basis and a clear opt out, and several member states are stricter than the baseline.
How to judge whether it is working
Not by emails sent. Track reply rate, positive reply rate, and meetings booked per hundred contacts, cohorted by list. If positive replies stay flat while volume rises, the message is the problem and the agent is amplifying it. That is the useful failure signal, and it arrives fast.
